Communication failures in leadership rarely appear dramatic. That is precisely what makes them dangerous. Triggered by a light-hearted occasion – the “Day of Toothache” – a comparison came to mind that is surprisingly accurate: in organizations, long-term damage is often not caused by flawed strategies or a lack of market knowledge. It is caused by small, recurring communication failures that remain untreated – and gradually become inflamed.

In my work with leaders and teams, I see this regularly. Operationally, many things work well. KPIs are met, projects move forward. And yet, in conversations, something lingers in the air. No open crisis, no visible fire. Rather a persistent ache that no one can quite put into words.

The Silent Causes of Communication Failures in Leadership

Communicative “pain points” almost never emerge from a single major mistake. They develop gradually – through patterns that become normalized:

  • Feedback is postponed to avoid straining relationships.

  • Conflicts are moderated but never decided.

  • Vague statements are framed as necessary room for interpretation.

  • Leaders adapt their messages depending on the audience.

The problem is not the individual incident, but the repetition. Much like mild toothache, people get used to the discomfort. They adjust, remain silent – until diffuse unease turns into a tangible crisis of trust.

When Organizations Become Sick

Organizations do not become sick because people make mistakes. They become sick when communication failures in leadership are tolerated, ignored, or systematically postponed.

This becomes particularly evident in crisis simulations I accompany. Under pressure, long-suppressed patterns surface openly: unclear responsibilities, hesitant decisions, contradictory messages. What merely irritates in everyday operations turns into a real risk in critical situations.

Healthy Leadership Starts with Communication

Effective leadership does not primarily arise from perfect strategies or sophisticated processes, but from a consistently cultivated communication culture. It can be recognized by three simple – yet demanding – questions:

  • Is criticism voiced early, or only once it escalates?

  • Are messages consistent, or dependent on who delivers them?

  • Is there space for dissent – or only for agreement?
